Candor — Premium Peer Advisory

An invite-only structured peer conversation circle for Bengaluru's operators and founders. Built on validated psychology research.

Status Pre-launch
Role Community Design & GTM
Target Launch September 2026

Executive Summary

Candor is an invite-only structured peer conversation circle for Bengaluru's operators, founders, and senior professionals. Built on validated psychology research (Aron 1997, Yalom, YPO Forum methodology).

Two-layer monetization: Discovery circles (₹2,999/session) feeding an annual inner circle (₹75,000/year).

Current status: Pre-launch. Brand built. Protocol validated. Distribution infrastructure under construction. Circle 01 rescheduled to September 2026 once milestone gates are met.

Part 1 — Updated Business Plan

The Problem (Validated)

After 40+ operator interviews, the same sentence surfaced every time:

"I have no one honest to think with."

Senior operators are surrounded by people who need things from them — teams need certainty, investors need confidence, family needs stability. The actual thinking — the unresolved decisions, the doubts, the complexity — stays private. Existing solutions (therapy, networking, masterminds, coaching) each fail for specific structural reasons.

The gap: A peer-only, structured, no-stakes room for people carrying decision weight.

The Product

Layer 1 — Discovery Circle (₹2,999)
8 people. One Sunday. 3 hours. Application-screened. Structured 6-phase protocol. Functions as both the product and the vetting filter for the inner circle.

Layer 2 — Inner Circle (₹75,000/year)
Fixed cohort of 6–8. Monthly facilitated sessions. 12-month arc. Drawn exclusively from discovery circle alumni. This is the primary revenue engine.

The Protocol (Research-Backed)

Six phases across 3 hours:

  • Disruption (20 min) — Facilitator discloses first.
  • Context Rounds (40 min) — Escalating reciprocal questions.
  • Issue Presentation (50 min) — Live problem, experience-only responses.
  • Buffet Break (20 min) — Unstructured bonding.
  • Deep Closing (40 min) — Aron level 3 disclosures.
  • Nomination Ritual (10 min) — Each member nominates 2 for future circles.

Research basis: Aron et al. (1997) reciprocal disclosure, Yalom's group therapeutic factors, YPO Forum peer advisory methodology, Dunbar's intimacy layers.

What Went Wrong in the Launch

Problem Root Cause Fix
Zero entries for Circle 01 Date set before distribution built Set date only after milestones met
Cold DMs failed No warm trust to spend Build warm channels first
LinkedIn reach minimal Account cold, wrong demographic 60-day audience rebuild
No credibility No social proof, no partner Psychologist partner + co-host first
Wrong timeline 18 days for cold channel = impossible 90-day build before launch

The concept is right. The sequencing was wrong.

Corrected Model: Gates Before Launch

Circle 01 happens ONLY when all five gates are cleared:

Gate Target Status
Psychologist or co-host committed 1 person, 5K+ audience In progress
LinkedIn warm (right demographic) 200+ founders/operators following In progress
Luma waitlist 40+ signups 0 currently
LinkedIn posts hitting traction 3+ posts at 1,000+ impressions 0 currently
Instagram presence 500+ followers, 8–10 posts live Not started

Revised Timeline

Phase Period Milestone
Build June–July 2026 Content engine live, partner locked, LinkedIn rebuild
Demand August 2026 40+ waitlist, 200+ right-fit connections
Launch September 2026 Circle 01: 8 seats filled in 72 hours
Proof October 2026 Circle 02 via nomination engine only
Monetize November 2026 First Inner Circle cohort (6 × ₹75K = ₹4.5L/yr)
Scale Q1 2027 2–3 inner circles running = ₹9–13L ARR

Financial Model (Revised)

Events revenue (steady state, month 6+):
2 discovery circles/month × 8 seats × ₹2,999 = ₹48K gross
Costs (buffet ×2, misc): ~₹12K
Net: ₹36K/month

Inner Circle revenue:
Circle 1: 6 members × ₹75,000 = ₹4.5L/year
Circle 2 (month 8): +₹4.5L/year
Circle 3 (month 12): +₹4.5L/year
Target ARR by month 12: ₹13.5L + ₹4.3L events = ₹17.8L

Business characteristics:

  • Near-zero marginal cost (venue free, facilitator is founder)
  • High retention (12-month inner circle = sticky revenue)
  • Referral-compounding (nomination engine self-fills from month 3)
  • Sunday-only = no conflict with day job

Competitive Positioning

Candor InnerTribe YPO Networking Events
Price ₹3K event / ₹75K circle ₹1,500–3,000 ₹5L+/year ₹500–2,000
Format Structured peer protocol Friendship circles Peer advisory Open networking
Screening Application + nomination Application Revenue gate None
Advice allowed No — experience only Yes No Yes
Size 8 8–12 8 30–200
Positioning Peer counsel for operators Adult friendship CEO peer group Professional connections

Candor's moat: The only structured peer advisory format in Bengaluru below YPO's price point, with a research-backed protocol and nomination-only access after Circle 01.

Part 3 — What This Adds to the Portfolio

As a Professional (Job Applications)

Candor demonstrates skills that don't appear on a typical analytics manager's CV:

  • Community & Product Design: Designed a complete community product from zero: user research (40 interviews), protocol design (research synthesis), cohort composition logic, application screening system. This is product management applied to a human experience.
  • GTM Strategy: Built a complete go-to-market: positioning, channel strategy, distribution mechanics, pricing logic, competitive analysis. Identified why early strategy failed and corrected it. This is real GTM experience, not academic.
  • Brand Design: Created a complete brand system: color tokens, typography system, voice guidelines, visual identity. Produced production-ready assets. Most analytics professionals have zero design sensibility.
  • Content Strategy: Designed a 5-pillar LinkedIn content system, wrote 7 production-ready posts, built an engagement growth protocol. Transferable to any B2C or B2B role.
  • Business Development: Built a partnership pitch deck and recruitment strategy for the psychologist partner. Wrote DM sequences, rejection messages, acceptance flows.

How to phrase it on a CV:

"Founded Candor, an invite-only peer advisory circle for Bengaluru operators. Conducted 40+ user interviews, designed a psychology-backed facilitation protocol (Aron/Yalom/YPO methodology), built complete brand identity, GTM strategy, and partnership pitch deck. Rescheduled launch to September 2026 after identifying distribution gap; rebuilt strategy with correct sequencing."

As a Builder (Venture Portfolio)

Candor is Ashutosh's 5th live venture alongside:

  • AaoStays: Operating (3→30 properties) — Operational scaling, hospitality, Northeast India market
  • DentalFlow AI: MVP stage — AI product design, healthcare, international market
  • AI Studio: Concept stage — B2C AI product, resume/career tools
  • MedAxis24: Concept stage — Healthcare logistics, global patient market
  • Candor: Pre-launch (built) — Community design, psychology-backed product, premium market

What Candor adds to the portfolio specifically:

  • First B2C premium community product (vs. B2B or platform plays)
  • First psychology-research-backed product
  • First recurring revenue model (events + circle subscription)
  • First brand with a complete visual identity system

As a Case Study (Interviews, Applications)

The Candor story is a strong interview answer for:

"Tell me about a time you failed and what you learned"
Set Circle 01 date before building distribution. Got zero registrations. Diagnosed: cold channels, wrong demographic, wrong sequencing. Corrected: rebuilt distribution-first model, added milestone gates before rescheduling. Applied systems thinking to own failure.

"Tell me about a product you built from scratch"
Designed a psychology-backed peer advisory community. Synthesized three research traditions (Aron, Yalom, YPO). Built brand, protocol, financial model, GTM. Validated problem through 40 interviews. Navigated a failed launch and corrected it.

"How do you think about GTM for a new product?"
Candor launch taught me: distribution must precede the date, not follow it. Warm channels outperform cold 10:1 for high-trust products. Credibility is borrowed before it's earned. Wrong audience kills right messaging.

Part 4 — Next Build Priorities

In order of impact:

  1. Psychologist partner (Week 1): Use the deck. Get commitment. This is the credibility unlock and co-host pipeline.
  2. LinkedIn content engine (Weeks 1–8): 3 posts/week. 10 comments/day on founder/operator content. 20 targeted connections/day. 60 days rebuilds the account demographic.
  3. Waitlist infrastructure (Week 2): Luma waitlist live. Instagram account created. Both collecting interest passively while content builds.
  4. Co-host for Circle 01 (Week 3–4): A Bengaluru operator/coach/creator with 5–30K following who co-hosts one circle. Their post fills the room.
  5. Circle 01 launch (September 2026): When 5 milestone gates are hit. Event fills in 72 hours when distribution is ready.

ONE-LINE STATUS

Candor exists as a complete, production-ready brand and product system. The concept is validated. The assets are built. The distribution infrastructure is not. Building that now. Circle 01 in September.
